The company, a recognised global leader in advanced robotics and automation technology, has long held a mature ESG strategy at its Japanese headquarters. Challenge
The principal challenge lay in the fundamental differences between the client鈥檚 Japanese headquarters and its Beijing operations. While the Japanese business manages extensive on鈥憇ite manufacturing processes, the Beijing campus is an assembly and service centre with much smaller physical infrastructure, different stakeholder priorities and fewer intensive industrial processes. Directly transposing the corporate ESG strategy was neither feasible nor meaningful.
A second challenge related to the evolving ESG landscape within China鈥檚 manufacturing sector. The industry is undergoing rapid transformation, with upstream and downstream partners increasingly demanding strong performance from suppliers. Competitors and adjacent industries in China have already begun setting ambitious emissions鈥憆eduction targets, investing in low carbon technologies and improving ESG reporting. Without a clear strategy, the client risked falling behind industry expectations.
The Beijing campus had also implemented sustainability initiatives in an ad hoc manner over several years, including the installation of rooftop photovoltaics and basic energy management sensors. However, these actions operated without a unified management system, measurable targets or a broader strategic narrative. This created challenges in benchmarking progress, reporting performance to stakeholders and demonstrating future ambition.
There were also social and governance considerations. Although the company already had strong employee wellbeing, training and safety programmes, these were not yet integrated into an overarching ESG governance framework or aligned with recognised international standards. Solution

The process began with extensive sector benchmarking, analysing comparable organisations across China, including electric vehicle manufacturers and battery companies. This provided insights into industry鈥憀eading practice, gaps in the client鈥檚 current approach and emerging trends likely to influence market expectations.
We then undertook a detailed materiality assessment, incorporating findings from the benchmarking, internal stakeholder consultations and analysis of global and local regulatory drivers. This helped identify the most relevant ESG topics for the client within the Chinese context. Priority themes included climate action, green product opportunity, energy management, employee development and wellbeing, governance transparency and supply chain responsibility.
